You're a 39 in one brand and a 40 in another. Your foot never changed.

The object that decides whether a shoe fits — and why you have never heard of it.

There is an object that decides whether your shoe fits. Almost nobody outside the industry has heard of it, it never appears on a product page, and it is not the size label.

It is called a last.

A last is a three-dimensional form — historically wood, today usually plastic or aluminium — shaped roughly like a foot but not identical to one. Every shoe ever made was built around one. The upper is stretched over it, the sole is attached beneath it, and when the last is pulled out, the empty space it leaves behind is the space your foot has to live in.

That empty space is the shoe's actual fit. Not the number printed on the box.

Where the sizes diverge

Here is the part that surprises people. A brand does not design a shoe and then work out what size it is. A brand picks a last, and the last determines the size — along with the width, the height over the instep, how the heel cups the foot, and how much room the toes have.

Different brands use different lasts. Different models inside the same brand use different lasts. A running shoe, a chelsea boot and a dress shoe from the same house are built on three different forms, and there is no rule requiring those forms to agree with each other about what a 39 is.

So when you are a 39 in one brand and a 40 in another, nothing has changed about your foot. You have encountered two different lasts.

The size label describes the last. It was never a description of you.

The grading problem

It gets one layer stranger. A brand does not carve a separate last for every size. It makes one, usually in a mid-size, and then scales it up and down to produce the rest of the range. That scaling is called grading.

And a foot does not scale uniformly. Feet do not simply get longer as they get bigger — they change proportion. A larger foot is not a photographic enlargement of a smaller one. Width, girth and height each grow at their own rate, and those rates are not the same as the rate at which length grows.

Which means grading is a modelling decision, and different manufacturers make it differently. Two brands could start from lasts that agree perfectly at size 40 and still disagree noticeably at 36 and at 45.

This is one reason fit complaints cluster at the ends of a size range. Nothing is defective. The scaling assumption simply stopped matching real anatomy.

Why a better size chart cannot fix this

The instinctive response is to publish more information. Add a width column. Add a foot-length conversion table. Tell the customer that this model runs small.

All of that helps a little, and none of it addresses the actual problem, because a size chart converts one number into another number. The thing that determines whether the shoe fits is a shape, and no amount of tabulating length will recover a shape that was never recorded.

"Runs small" is the clearest symptom of the gap. It is a whole shoe geometry, compressed into two words, aggregated across every foot that ever tried it. It is genuinely useful and it is almost information-free about your particular foot. Runs small where? At the toe, where you have room to spare? Or across the ball, where you do not?

What the industry has always known

None of this is a secret inside footwear. Every developer, every product manager, every factory technical team works with lasts daily. They know which of their models runs narrow. They know which last families their customers return.

The knowledge simply stops at the warehouse door. It never reaches the person clicking buy.

That asymmetry is the returns problem in one sentence. The manufacturer knows the shape. The customer gets a number. The gap between them is shipped back and forth across Europe several million times a year.

Asking the other question

For as long as shoes have been sold at a distance, the question has been: what size are you?

It is the wrong question, and it has always been the wrong question. It asks the customer to summarise their own anatomy as a single integer, and then asks them to guess how that integer maps onto a form they have never seen and cannot inspect.

The better question is: what shape is your foot, and what shape is this shoe?

Both of those are measurable. Neither of them is a guess. The reason the industry has not asked them until now is not that the question is subtle — it is that measuring a foot used to require a shop, an appointment, and a trained person with a Brannock device.

Your foot never changed. The form the shoe was built on did.
